What is ServiceHub?

A ‘single pane of glass’ between customers and client, to help deliver a more streamlined customer experience, through a better use of technology, automation and standardisation

Service Hub is a portal for Project Managers at Keywords Studios that helps streamline daily project management activities. The initial focus was to build an MVP (Minimum Viable Product) of an interface that helps create quotes in fast and efficient way, driving compliance with Keywords pricing model.

The long-term vision goes beyond that and includes supporting the end-to-end production workflow for all services. Giving the ability to create quotes, initiate production, store documentation necessary for revenue recognition and invoice customers.

Problem Statement

The legacy of individual studios processes and their tools are creating complexity in a global company.

Throughout the lifespan of Keywords Studios, the company has acquired numerous studios globally in pursuit of economies of scale, diversification, and increased market share. While this strategy represents a significant achievement, it has also had some drawbacks in terms of company productivity.

These individual studios had their own clients, with whom they maintained close relationships. Following the acquisitions, Keywords Studios found it challenging to establish consistent workflows, as the individual studios continued to operate using their own, often very manual, methods.

Their legacy project management methods relied heavily on quoting clients using spreadsheets and employing various software solutions for time tracking, reporting, and invoicing.

Project Goal - Minimal Viable Product (MVP)

Delivery of an improved quoting system that drives efficiency, accuracy and ease of learning and use. Additional benefits will be improved Customer Experience and Data insights

This MVP approach allowed the team to gradually define the scope for each release while development, research, and feedback from the first release are ongoing. By incorporating the lessons learned along the way, we ensure continuous improvement and efficiency in our process.

What we learned

Team's potential is hindered by technology limitations

We interviewed 25+ project managers to better understand bottlenecks in the current process. We realised that current quoting process lacks a consistent flow throughout the studios. We also learned that studios find it hard to track their revenue due to a lack of reporting software.

Major Issues

Inefficient Resourcing

Project managers bypass the existing process and directly email the resourcing team with project information.

Task management and communication complications

Project managers face challenges in identifying crucial messages and urgent tasks without checking multiple sources and communication channels.

Inconsistent Reporting

Report generation in current system is limited and often not sufficient for larger clients.

Process

Understanding the needs of ServiceHubs users

ServiceHub has 3 types of users. Service Line managers, Project managers and Clients, each with similar goals but with different permissions.

Conducting user interviews

We conducted user interviews with project managers for the end to end journey of ServiceHub to understand current pain points when quoting for clients.

Design, prototyping and testing

Began to design the overall ServiceHub UI, including gathering requirements for each feature. After every design of a new feature, we then conducted usability tests with users to validate.

Final Design

We developed a comprehensive end-to-end journey enabling both Keywords Studios users (Service Line and Project) and clients to access ServiceHub.

Client Journey

In the video below, you'll see the client journey, showcasing how users can access their dashboard, view projects, and accept and e-sign quotes. Additionally, we incorporated a chat function for both user types to facilitate easier and more seamless communication.

Project Manager Journey

In the video below, you'll see the project manager journey, showcasing how users can access their dashboard, view quotes, and view client signatures. Additionally for the project manager, we incorporated reporting tools to access real time analytics such as revenue and employee metrics.

FQA Service Discount

Keywords Studio has a complex pricing system with various discount scenarios for certain services when quoting clients. To assist project managers in adjusting rates, we implemented a service discount feature. This process is demonstrated in the flow below for a FQA Service.
